You shouldn't be replacing models at all, it's totally unnecessary. Just make .npc file replacements, and change the model/skin specified in the .npc file.

In the storm officer NPC file, there's something which says shoulder_augment or something like that. Delete this, then replace the playermodel value with the name of the model you want to use.

There's actually a line in the .npc file that says customSkin officer. that's because it points to the model_officer.skin file in the models/players/stormtrooper folder. Delete that line and as the one and only said above: replace the playermodel line to the model you prefer.

You can't edit them from within the pk3, and you shouldn't even be trying. Copy it to outside the pk3, and edit the copy. Then, when you're done, put the copy in a new pk3, using the exact same filename and folder path it had in the assets pk3, and then rename your new pk3 to anything which comes after the assets alphabetically. Oh, you'll also have to right-click the copy, select Properties, and disable the Read Only flag.

The Storm officer doesn't have a custom skin line, does it? I've edited them before and not come across that line.

It will have one, since it has a differing appearance to the generic stormie. This is created by pointing the NPC at a seperate .skin file, one which doesn't have the shoulderpad surfed off (namely, model_officer.skin). You can also tell it has a seperate .skin file even without looking at the modding side of things. The /model command in multiplayer works as such: /model /<.skin file name> Therefore, "/model stormtrooper/officer" prompts the game to use the file "gamedata/base/models/players/stormtrooper/model_officer.skin" to determine the player's appearance. NPCs do this with the customSkin line. customSkin blue, for example, points at "model_blue.skin". Without that, it would just fall back to the default appearance. Pretty straightforward, really.

The only difference is the pauldron on the shoulder, and that's the neck_augment line.
